How we work
Strategic Business Triage™
A structured advisory method for leaders who need to assess the business situation, align decision-makers, move into disciplined execution, and stay the course through consequential change.
Consequential decisions have one thing in common. The quality of the outcome depends heavily on the quality of the assessment that precedes the commitment and on the quality of the advisory discipline that follows.
Sometimes the issue is visible but not fully understood. Revenue is slowing, a transformation has stalled, AI is on the agenda, but governance is unclear, stakeholders are misaligned, or a founder team is working hard, but the real constraint has not been identified. Other times, the business is in good health and facing a major decision: a new market looks attractive, AI is ready to move from discussion to transformation, a new venture needs to move from concept to operating entity, or scaling requires more structure than the business currently has.
In every case, the tendency is to move quickly. To hire, restructure, invest in tools, launch initiatives, or add headcount before the situation has been fully understood. Strategic Business Triage™ exists to slow that tendency down just enough to ensure the next commitment is the right one, and then to accelerate execution from a position of clarity rather than assumption.
Diagnose. Align. Execute.
Diagnose
We examine the business context, assumptions, financial signals, operating constraints, stakeholder realities, governance issues, and decision history to build an accurate picture of the business situation. Whether the starting point is a challenge or an opportunity, we do not accept the first explanation too quickly.
Align
We help the people who matter reach a shared understanding of the situation, the risks, the options, and the consequences. A strong strategy fails quickly when owners, executives, investors, board members, or functional leaders are not aligned around the real decision.
Execute
We translate clarity into a practical path forward. The outcome of this work is not a larger report. It is a disciplined set of priorities, decisions, responsibilities, and next steps that the business can act on, with a senior advisory presence to help leadership stay the course.
Two entry points
-
Entry point one
The Diagnostic track is applied when a business encounters a challenge, constraint, conflict, or ambiguity. It begins with diagnosis: determining the true situation, distinguishing symptoms from root causes, and clarifying critical decisions before allocating additional resources.
-
Entry point two
The Discovery track is employed when a business is healthy and considering significant growth, expansion, AI initiatives, or new ventures. It begins with discovery, which involves evaluating organizational readiness, capacity, risk factors, market conditions, stakeholder alignment, and the execution needs that will influence the initiative's success.
In both tracks, the work moves through the same five steps.
The five steps behind Diagnose. Align. Execute.
Diagnose. Align. Execute. is the short version of how we work, and it is the promise. In a full engagement, the work runs through five steps. Two of them sit between the three words: Structure, which turns what the assessment found into a decision-ready frame, and Prioritize, which separates the actions that matter most from those that can wait.
The Diagnostic opens the sequence. The Intensive brings leadership through alignment and into priority action. Retained advisory stays close through execution.
01
Diagnose
We identify what is really in front of the business, whether that is a constraint to resolve or a decision to structure properly.
02
Structure
We organize the facts, assumptions, stakeholder realities, risks, and decision options into a clear frame.
03
Align
We align the people who must support the path forward.
04
Prioritize
We prioritize the actions that matter most and separate them from those that can wait or should not be pursued at all.
05
Execute
Then we support the move into disciplined execution with clear accountability, governance discipline, and practical follow-through.
What clients receive
Depending on the engagement and the track, clients receive a strategic assessment, an issue or opportunity map, a decision frame, priority risks or conditions for success, readiness observations, stakeholder considerations, practical next steps, and a recommended advisory path. For board, investor, or leadership team contexts, the output may also include a concise executive summary suitable for decision discussions.
The engagement does not end at the assessment. Depending on the situation and the findings, the advisory provides the path forward, which may include an Intensive, a Growth and Transformation Advisory Retainer, an AI Governance, Transformation, and Operating Value Review, a workshop, or a proposal-only special mandate. The goal is not to complete a diagnostic and hand the client a document. The goal is to ensure the client has the clarity, alignment, and advisory support needed to move forward successfully.
